The good news is you can convert. 
The bad news is (I think) you've got to replace most or all of the internals,
including the regulator.  Larry from APE should have all the parts you need,
any regulator and handle set from a Spider should work.
 
If it's been getting
slower and slower over time, then the first thing to do is clean and lube the
internal mechanisms, and the channels for the glass.  You should also check
electrical connections, at the motor and at the switch, as mentioned.  But if
it's been getting slower gradually, then that's an indicator that the
mechanisms inside are gummed up and adding resistance to the motor.  It may be
too late for that, the motor may already be burned out.
 
One last thing to
check is where the wires enter the door.  They flex, and can chafe and break.
 
Have you pulled off the door panel and looked inside?  Is the motor getting
power when you activate the switch?
