First, very good news:
aplay works!

Now the bad news:
I was wrong about the freeze fix. :(

I have this in /etc/modules.conf:
## ALSA native device support
alias char-major-116 snd
options snd snd_major=116 snd_cards_limit=1
alias snd-card-0 snd-card-nm256
options snd-card-nm256 snd_index=0 snd_id="NeoMagic" \
        snd_vaio_hack=1

(Side note: the INSTALL doesn't mention it, but snd_vaio_hack needs to be
set to something... you can't just say "snd_vaio_hack")

I just tried this:
 runlevel is 3, no X running;
 logged in as root;
 unmounted everything except / and /usr (got tired of fsck!);
 remount /usr read-only;
then I run:
./alsasound start
./alsasound stop
... over and over to make sure it works OK...
It worked the first 10 times or so.
Then I get a freeze.

If I use alsasound as an init script at boot time, it seems much more
likely to freeze (don't know why).

I'm not going to work on this anymore just now. I will be reinstalling
on this machine when my hard-drive upgrade arrives in the next few
days.  Hopefully by the time I'm ready to try alsa again, you'll have
your new laptop and can test things yourself...
