Hmm have you tried higher number after -N together with upgrading your server to have more RAM and higher disk I/O throughput? Also, moving MySQL to separate box, and searchd to another separate box helps a lot. Actually s.cgi can be put on "yet another" box (I'm not sure if this will help), so you will end up with four machines. Actually you can implement two index boxes, if you will set both the way they will index different sites. Say, first one will index http://.*[a-k]\.com/ sites, while other will index http://.*[l-z]\.com/ sites. After doing index -D, you can copy or rsync databases to another two searchd machines. In this setup s.cgi will work with two search daemons, and some minor features will not be supported (if I'm not mistaked, $W in template is broken, as well as "cached copy").
