Bob,
  Sounds like your outhaul was a little loose.  Having the traveler car to windward would compensate for that and also explain too much curvature in the leech.  Full battens would still maintain fairly good curvature in the sail.  Try to tighten the outhaul and see if you get those 12 seconds back.
