You could use CVS (Concurrent Versioning System) for this. I use it for versioning, and have been planning to set it up to handle deployments in the fashion that you describe, but haven't actually tried yet. Has anyone else used CVS for this task? I would think it's not much more difficult than setting up the web root on each server as the local working directory of CVS and doing an update when you're ready to deploy.
