The source of the NPEs was mamory utilisation. The JVM was maxed out and (no doubt) having to do garbage colleciton just to run templates.
I had the admins increase the max memory to 1024MB instead of 512 (the box has something like 8GB of physical memory so this is hardly an issue, and it's Solaris so there should be no problem if we have to go higher).
