My 38 was originally 6'1"... not good for eastern NC, and pretty undesirable for eventually cruising in the Bahamas and Keys.  So I took advantage of the grounding to modify the keel. Mars Metal made the original keel (yours too, probably) and had the cross section profile, so I cut 8" off, weighed the portion being removed, and they sent me a torpedo appropriate to retain the same stability. Nominally that reduced the draft from 6'1" to under 5'6". But with all the cruising gear aboard, I've had to raise the waterline since doing the modification.

The torpedo bulb was 1150 lbs IIRC, 350 lbs heavier than the  section of keel removed, and wider than it is deep. SO it acts sort of like a wing keel or the vanes at the end of an airplane wing, and the boat still points quite well. NC-PHRF gave me an allowance for the keel reduction - either 3 or 6 seconds, so with the allowance for the smaller headsail my rating is 135.

What sort of PHRF rating did you end up with?

John in Oriental , Didn’t recall  you had  chopped the keel and added the bulb as well 

Whats your draft now? I did same and at 5’6” but not verified I think my depth gage needs to be calibrated…

Oh BTW wont my first race of the year!  , and first for me as skipper with the old girl ! she still has legs
