In short:

Install CPSMailAccess by means of portal_quickinstaller in the ZMI.
The site's manager has an action 'configure webmail' (and no mailbox of his own btw). Users get a 'My Email' action that takes them to their mailbox.

In the 'confgure webmail' screen, you can answer all the usual questions. Each parameter can be 'global', i.e., the value is site-wide and users can't change it or 'local': depends on the user. There are also magical variables that can be put in configuration fields, e.g, to fetch directly the user's IMAP login from a directory.
