every time I keep trying to figure something out for ages, the (always
quite embarrassing) solution occurs to me right after I decided to
bother you.  :-(

this time, i was in the wrong directory and _darcs/ was missing.
admittedly the error messages weren't exactly clear about that, but
then i could have just looked.  next time i'll the e-mail for another
ten minutes and wait, maybe that will do the trick as well?
