Geting the hurd up and running

What are the steps to make the thing boot at the moment?  It seems to
freeze after the serial initialization.  I managed to track the problem
down in a previous mailing and grabbed a new serverboot file, but it still
crashes in ext2fs.static saying "file not found."  Knowing nothing about
the hurd, where do I go from here?
