IMO, there is no better option than XBMC, aka Xbox Media Center. It's hackware, but it's fantastic. It is the closest thing to a video squeezebox in concept. Codec support is outlandishly good.
Xbox (classic) + necessary equipment to hack Xbox cost < $200 total, and it took me about 2 or 3 hours to do the hack and get XBMC installed. It's not that hard to do, really.
