Three hours isn't bad. I get maybe an hour tops. I'm not sure you'll do much better than three hours, even with a new battery.
I bought a supposedly "like new" battery on e-bay for about $100. It was DOA and I had to send it back. There are a lot of used ones and the occasional new in box ones on Ebay. There is some company that specializes in powerbook parts, but they are pretty expensive.
