dear matt, thanks for getting back to me. When I googled the error message last night, nothing came up - but this morning when i google it (or maybe something slightly different) heaps of different things come up - as you say!
anyway, i thought about it overnight, and then checked the batch file that was in my gems directory - and manually fixed it: i changed the line in my batch file from @"jruby.bat.exe" "%~dpn0" %* to @"jruby" "%~dpn0" %* and now it seems to work fine.
