Maybe I can try to shed a little light on this fire. Probably the first Engine pulled up on the Beacon St side of this fire with 4 men. 2 men connected the Engine to a hydrant, and 2 dragged a hose into the bld. The 2nd Engine or 3rd Engine might have gone to the rear on Back St. The first Ladder probably went to the front on Beacon St. The first Ladder probably had a crew of 4 people. 3 people probably went into the bld to search the upper floors for occupants. 1 person stayed with the truck and raised the aerial to the roof. The 2nd Ladder probably went to the rear. (video showed L26 in the rear IIRC) The exact location of the fire was probably not known immediately. The first Engine would have been trying to keep the fire out of the stairwells so people could be rescued from the upper floors. This is the general scenario as I understand things. Apparently the surveillance video shows the welders leaving as the FD arrived in the rear. That fire must have spread really fast. There might have been a delayed alarm if the welders tried to fight the fire first.
