Here's the question: is it possible it needs a countershaft, not a
crankshaft?

Having stripped gears could be a symptom/cause of needing a new
countershaft, while the engine works just fine. Failed bearings on said
shaft could also possibly have taken out the clutch basket, shot in the dark
guess?

Still a crapton of work, but believable.
