That could be a problem.

I've seen (ufs) boot archives that need 128 MB (and more) of memory.

Did you install any new drivers recently?
Or did you install any operating system patches?

Did you copy or create any files in subdirectries of
/kernel or /platform/i86pc/kernel ?  core dumps perhaps?

It's printed at the top of the GRUB boot menu.

GRUB reports something like

     GNU GRUB  version 0.95 (639k lower / XXXXXXK upper memory)


Did GRUB detect all ~ 256MB of "upper memory" on your box?

If GRUB does see all 256MB of memory, then you may have to
install more RAM, so that the uncompressed 
/platform/i86pc/boot_archive file fits into main memmory at boot
time.

Does it boot when you select the "Solaris failsafe" entry from
