Are they gel and how old? If they're gel they'll start to form crystals if it sits for long periods of time while not being in use or on the charger according to the my local chair company. When mine did it said it was 100% but died within 15 minutes of use kind of like you're describing. Most newer ones are 24 volt gel and medical will pay for 1 every 2 years "if I remember correctly".
