Comment:

I'm closing this ticket because I consider the retrospective done.

A final note to myself: If I were to do the bridge campaign again, I would
create a text file that contains all bridge lines including a link to the
email that submitted the bridge (i.e., the email's Message ID). I only
used my mailbox to organise incoming submissions, which quickly became
messy because many bridges didn't work right away, so I had to engage in
an email exchange with the operator to get their bridge to work.

Comment (by phw):

I received a bunch of replies from our bridge operators. Here's a summary:

 * Several people ran their bridge behind their residential Internet
connection and ended up moving, which is why their bridge disappeared.

 * People really like the "roots" t-shirt design. A few operators expressed
sadness that they didn't get lucky with the raffle. Someone else asked
where they can buy the t-shirt, and another person set up a relay, so they
 can get a t-shirt.

 * Many bridge operators were disappointed by the lack of traffic and
users. This is something we hear over and over again. Maybe tor should log
something along the lines of "You've set up a bridge, so please don't
expect to see a lot of traffic anytime soon. Read the following links for
more details." In any case, we're currently failing at educating our
 operators.

 * Somebody suggested that we offer our docker obfs4 image for other
architectures. I filed #33088 to make it happen.

 * As always, bridge operators were excited to hear from us. Several wanted
to know if there's anything else they can do.

Comment (by phw):

I just checked how many of our campaign bridges (#30777) are still online:
Among the 93 bridges I checked, 57 (61%) are still online. I also sent an
email to all campaign bridge operators and thanked the ones whose bridges
are still running, and asked the ones with offline bridges what happened,
and what we can do to make bridge operations more pleasant.

I'll leave this ticket open for now and report back once most bridge
 operators replied to my email.

In the S30 January meeting notes:
 https://lists.torproject.org/pipermail/tor-
 project/2020-January/002655.html
 we have this great phrase
 {{{
We ran a bridge setup campaign resulting in approximately 100 new bridges
 (Obj 2.4) --phw
 }}}

But: how many of those bridges are still running, now that it's some
 months later?

This is especially a good time to do a retrospective, because we have
contact info for each of the bridges, and we can send a "so, what
changed?" mail to each of the bridges that are no longer up -- both to
nudge them into putting the bridges back up, but also to solicit bug
reports and ux issues for bridge operators.
