I tried exactly the same thing last week.. I found that the NullPointerExceptions were generally because something was missing from my webapp which it needed to compile the JSPs such as a lib or tld etc etc but def not the most friendly of error messages..
The other thing which caused me an issue is that there is no way to disable custom tag pooling when pre-compiling JSPs, my application uses some Struts tags which do no work correctly with pooling enabled..
