I've just pushed another variant of the C++ shell extension
proto for public examination:

http://bitbucket.org/abuehl/thg-shellext2/

This one shows overlay icons on the repo roots!

And it's damn fast, even for network shares.

How it's done (the fine print :-):

To determine the overlay icons for directories, the C++ shell
extension reads a new file .hg/thgstatus inside the repo.

If this file is missing, no overlay icons on *directories*
are shown at all.

To update .hg/thgstatus (and the overlay icons on the directories
in turn), a new command "hg thgstatus" must be entered.

This command is from a new tiny Mercurial extension:

http://bitbucket.org/abuehl/thg-shellext2/src/tip/hgext/thgstatus.py

which must be installed and enabled.

The overlay icons for the *files* shown in an explorer window
(or in open file dialogs) are updated as with my previous thg-shellext
prototype:

The overlay icons for the files are "live", with the minor
warning that they are derived from .hg/dirstate, which means
it must be updated with hg status if it has "unset" entries
(happens nearly everytime when Mercurial updates files
in the working tree) -- as already mentioned (caused by the
"written in the same second problem").

The fun thing with thg-shellext2 is: instead of issuing
a "hg status" to update .hg/dirstate we can now just use
"hg thgstatus" instead and get an up to date .hg/thgstatus
nearly for free, and .hg/dirstate is updated in the same go
(as a nice wanted side effect).

As an add-on, I've cooked a tiny cmd script which does
a hg thgstatus for all subdirectories in a dir:

http://bitbucket.org/abuehl/thg-shellext2/src/tip/hgext/refreshicons.cmd
