There's a big difference between the stuff that Dave's in on (Phoenix, Kaufman) and the ones where he (apparently) isn't. Certainly with Madonna, he lost control of the show. Pekar went over the line once too often (for Letterman's taste) attacking GE. There was one Howard Stern visit to Leno (probably his last) where Stern brought along a couple of girls to do a lesbian kiss. A willingness to play along, at least for a while. The Hicks thing wasn't a disaster to the extent that it wasn't obvious to the viewer that he'd been cut out. We have no way of knowing how many guests on any show never made it to the stage or were edited out for one reason or another.
