If you'd change it so that varnish would return the stale page also to 'the first user during grace' while retrieving and storing the fresh one it would already do what I need. I would lower the ttl's of the objects and use a longish stale period and be very happy with the result. But I don't know if that would create serious havoc with other people or introduce other problems. Anyway, just a thought.
