You can only do this if none of you has a Mac because Skype and MNS Messenger do not support Macs: if Macs are involved, there is only Yahoo Messenger but am not sure if it supports video conferencing for multiple users or just one-to-one video communication. For SIP based coms I am not aware of any (free) multichannel conference tools. However if you are using the h323 protocol to communicate there is a little known tool called openmcu that is available as standard for install on a debian machine. H323 is a complex protocol (which is why everyone is moving to sip), however I have tested this and managed to set up a 4 way conversation / video link all be it within a single LAN segment (that is no firewalls routers etc ... etc...) Please also note (I am being honest here) that openmcu was a proof of principal and has not been developed much in recent times. Video bloggers sometimes use stickam.com to do this.
