I have a similar situation in my set up. We use a common image and to handle different card/monitor configurations, we use cfengine to copy in the correct files after the machines have been installed and rebooted.

The only heterogeneous component is graphics cards and monitors.

Is it possible for example to have 4 images which share a single - "core
image" but use different XFreeConfig.conf files?

I am pretty sure that XFree86 can now autodetect monitors, and there are tools
taht will let you find out the video card -> driver included in debian. Just
have your image detect hardware at startup and select the appropriate config
option based on that, and use one image.

Alternatively, you could use overlays, but then you'd have to maintain the
lists of which hosts have which video cards.
