Keith, I've had this happen as well. I lost one bit getting it out by smacking it with a hammer, but have managed to salvage another bit when the same thing happened. Loosen the nut all the way and pull the collet out. Then blast out the hole with compressed air or jam a cloth down in there and twist it around. Do what you can to make sure that the inside and outside of the collet are clean.
