My intention was simply to explain why we suddenly went from being comfortable financially to being broke.
As far as what we need to do, I think we need to physically improve the space as much as we can at a low cost to make it more attractive to existing and new members. This can be as simple as setting up some lamps to light dark areas, placing fans wisely to circulate heat, and sealing off the windows in the classroom to minimise heat loss.
