For that matter, my local leather store sells something I can't
remember the name of that's very hard, about 1/4"+ thick, and looks
strangely like translucent fiberglass (but is some form of leather). You
could CARVE a hat out of that stuff.

You boil it until it is flexible, then mold what you need out of
it. When it cools, it hardens. Stinky process, though.
