Try to observe the engine and shaft in operation forward of the stuffing box. We think Persephone's gland is failing because our motor mounts are incredibly loose and the bouncing of the engine is causing a great deal of flex of the shaft through the packing gland, causing extreme wear. Perhaps you are having a similar problem.
We tied up our boat at dock extra secure and ran the engine at various speeds in gear to observe. Smooths out nicely in cruising RPM's but bounces all over tarnation at idle.
