I was just wondering if anyone had successfully un ax25 on leaf?

The standard Bering config does not compile those modules. You could
compile your own kernel though, including amateur radio support.

I wonder how difficult it would be to compile just about everything as
a module and ship it in a modules-all.tar.gz or something.

Oh, not that difficult if the stuff is written as a module, but there is a certain choice the developers made. If you are not satisfied with it, well, it's open source. It is possible that you can succeed with the choice of your own.

Then a program would let the person setting up a system select the
required features, pull in all the dependent modules, and create a
modules.lrp including a /etc/modules file with the modules in the
correct sequence.

If you want to write that, great. It all depends on the itch factor.
