let me try to understand your setup:
1. system z9, with Ficon Express 4, z/VM is version 5.4, z/Linux is SUSE
11 SP1
2. using 4 virtual NPIV enabled zfcp adaptors -
3. connecting via four paths via switched fabric (not point to point) to
DS8000
4. 20 Luns, each accessing via 4 paths
system z fcp device FCP switch DS8000 WWPN 20 LUNs

Correct?
Please check the following:
1. Are all 20 LUNS member of the same Volume Group on DS8000 ?
2. You have to define host connections on DS8000 from that volume group
to each affected (NPIV-)WWPN of system z
3. The switch must have NPIV enabled. And please check correct Port
setting on the switch (most likely F_port) - both depends on your switch.
4. You have to configure a zoning on that switch, for example in that
way that you have to add to the same zone ALL affected system z WWPNs
and all affected DS8000 WWPNs that want to connect to each other.
If it does not work:
please try on a fresh system (or remove all zfcp udev info and reboot)
the manual setup with zfcp_host_configure and zfcp_disk_configure.
