How about trying some action research? I've done this to try to raise the bar 
for our discussions. After reviewing the rubric of what a deep book discussion 
looks and sounds like, I assign each student a partner. They observe each other 
during book discussions and then provide feedback for their partner as to how 
to improve. I think, with this, keeping a running list of strong questions or 
probes is helpful? Try the Questioning the Author book as a resource of 
discussion probes.
