In my whole career, spanning over four decades, I have fired or caused to
be fired about three people. At least one of those was a mistake.

I do, too. Certainly there are people who are very unsociable. Certainly I
see lots of teams that won't even give pair programming a fair try, and as
a coach / consultant I can't push on them much harder than their management
would to "give it an honest try", which is about how hard I'd push anyway.
In those decades, I have worked with a very large number of programmers and
I have found most of them to be people of good will, who want to succeed in
the eyes of their management and their peers. As such, they are amenable to
the right kind of influence in almost every case.
And as you suggest, if there are some who just can't or won't, they'll
select out, or we'll figure out to encourage them to be elsewhere. I find
that to be pretty rare.
