May I suggest the Jabber Instant Messenger, it is simple to set up:
http://www.jabber.org.  Imagine an "ICQ" type system where you control
the server.

For the web, I have not tried the IMP, TWIG, etc. in quite some time -
how are these going along?  Earlier, we had tried the "WING" system - which
is apparently no longer being maintained, and it was quite complex.
