The speed is not erratic - it's the on/off function.  On/off is a bad connection. On a 123 the most likely spots for such are the PBU solder joints, and the motor brushes. There are many other potential places. If a good kick is not definitive, the motor is so easy to reach that the next

I would do a clean install and then transfer from the old drive ASAP. Carbon copy would give an exact copy with all the crap and boogers you had before. Clean install would map the bad sectors of the new driver and just dump old data in clean spaces. SSD for boot drive or hybrid drive
