I vote for an XMPP c/s protocol also.

To add another item on the list of advantages to using XMPP: it may
draw in people who have already worked on xmpp implementations, as the
c/s protocol would be an "extension" to XMPP. (Putting extension in
quotes, so as not to imply how it might end up.)
