you're right on, I think. we've said that the magic number is likely "10"
but the point is that you don't need a lot, you just need buy-in.

I sunk a lot of time personally into working directly with the community in
order to build our operation strongly but was able to keep myself sustained
financially while working as a freelancer and a space co-operator at the
same time BECAUSE of those 10 people and the shared responsibility.

I don't know what the hours was, because basically, any time I wasn't
"working" for money I was working on IndyHall. I didn't want to do anything
else :)

Nowadays we have one person who helps operate the space full time, but
members still do a lot of legwork because they feel a sense of ownership
that leads them to want to contribute. It's let us do a LOT with very
little.
