Sounds similar to a situation that I found myself in not long ago with a nonworking Performa 6110. Not having a PPC, I swapped the hard drive (possibly into an external case, I can't remember). Then I used a free demo of DeveloperVice (Stuffit IntallerMaker and possibly Retrospect might work) to make a 68k 8.0 system installer. It was missing a few features (like an extension manager set that says "All 8.0 On") but worked OK for the most part. Then I downloaded huge, free 8.1 update. This installer replaced whatever invisible files I might have missed with DeveloperVice (I've heard that Retrospect handles them better) and have run 8.1 on my Quadra 660av for over a year. Still haven't been able to get the PPC to work for more than a few minutes at a time, but I guess that's a question for another list.
