Thanks for your effort in writing this an willingness to improve it. I just want to send you a hint where you could find some ideas/ tutorials how it is done in other projects, so you can copy/adopt some of it instead of starting from scratch: https://docs.qmk.fm/#/newbs_git_using_your_master_branch and the rest of the "Git best practices" chapter. It is a bit similar to Sigrok in the sense, that you have a lot of users, small patch contributors and a few core developers who need to somehow manage the flood of patches. Obviously not everything is perferct there as well but the guides where quite helpful for me and I had to ask much less questions (and learned some more useful stuff about Git).
