A couple of things that you may like to check:
Are the calliper bleed screws at the uppermost position? I feel stupid
asking this from a veteran like yourself but I've seen strange things in the
pits like callipers installed upside down on a formula car.

What is the condition of the hoses? They can swell on pressurising and they
also sometimes fail internally so a flap of rubber forms like a one-way
valve giving a firm pedal sometimes and soft the next. I don't expect you to
be using hoses that are more than 2 seasons old on a race car though.
