Thinking out loud here. You say that if you let the brakes sit for a few seconds and step on the pedal, it goes to the floor. Okay, so let's assume that the MC is fine. The next time you step on the brake, then fluid is going SOMEWHERE. And if you step on the brake again and it's firm, then the void that the fluid went into is now full. If there's no fluid leaking, then the system either has air somewhere, or something is expanding the volume of the system. Could it be that one or more of the pistons in the calipers is somehow retracting? With the pedal relaxed, that could slowly push fluid back past the piston in the master cylinder and into the reservoir. Then, the next time you push on the brake, it has to move that piston before it makes contact with the rotor.
