Well, there are plenty of people with plenty of expertise on this list
that
would love to help you bring it in-house.

I'm not the type that's going to bother with some extremely detailed
cost
justifications, unless forced to do so.
There are too many variables. All the "various issues" you mention have
large costs just in time, and huge costs when mistakes are made. If
those
issues are going to be resolved, something is going to have to change -
so
what do we want to spend on fixing it? Do we WANT to bring it under our
control, or do we just want to use a different service provider? Do we
have
under-worked IT staff that need some extra excitement after their
morning
coffee?

We also sell mostly to big box retailers, but we don't have anywhere
near
that much sales revenue. We handle our EDI in-house, and I wouldn't have
it
any other way, but that's just me. As Art pointed out, there are options
that don't cost a tremendous amount for a company your size. (assuming
your
margins aren't microscopic...)

One thing to mention is that we use a 3rd party to handle the EDI.
However,
they do not crash out the data for us, so that we have various issues
that
come up with the data a few times a week at least. Ranging from 860's
that
make no sense to alot of massaging of the data due to it being on an
older
file version. 

Now we are also considering to go in house but the costs of starting
that
up, I have no idea how to estimate this.

You have to be careful... It's not how large the transactions are. You 
probably mean the total amount of traffic, measured in Kilobits. You
could 
have a jumbo ASN sent once a season. That's not 'large'.

Since VANs usually charge by the Kilobit, you want to analyse your
current 
volume and estimate how much money it's costing you now. If the VAN
charges
by 
document, then you have to take that into account.

I am currently using IP*Works from nsoftware for my clients. For a
single 
user, it's FREE (http://www.freeas2. com/ )

In order to add an additional license, you have to pay $600.00 USD for 5

licenses. That's $500.00 for the software and $100.00 for the
maintenance. 
After that, it's $100.00 per year to be able to get updates.

In the 2nd year, your cost is only $50.00 (2 TPs) to $20.00 (5 TPs) per
TP 
(depending on how many TPs you have)

In some cases, I've started with the free version and when necessary,
I've 
asked the client to purchase the 5 license version.

Some TPs may require 2 licenses ;-( (ie. Test and production)

I would use the openas2 software, but I'm not familiar enough with Java,
it's 
not 'Drummond certified' (what a lot of BS) and I don't mind spending
the 
additional $$ to get some support. For this price, you get email
support.

Your additional cost would be your time to install and setup. You need a
PC 
that is on 24/7. You need a fixed IP or a dynamic IP URL. You may need a
port 
to be opened in your firewall. You have to generate and exchange
security 
certificates on a regular basis (eg. every few years).

Finally, you have to integrate IP*Works with your existing system.
IP*Works 
requires a different folder for each TP, so you may have to write some
scripts 
to move files around.

You compare the AS2 cost (software & labour) against the current VAN
charges
to 
see what your savings (if any) are... If you are doing a lot of volume
with
a 
TP, then converting to AS2 may save you a lot of money...
