what you might want to try is to design your show around the smil format.
What you can do is make a video region but in that region put in a picture
to show from time 1 to time 2, then when your show goes live, let's say at
1:00pm then is that same region put in a video file or source.
So let's say from 12:00 to 1:00pm the picture is showing, then from 1:00pm
on is, the video.
You will have to look in the smil handbook for start, end, and duration
options, but they are there. I done something similar before, but never
tried it live. My gut feeling says it should work
