I think keeping it free for the viewer is key to making money. Jason Calacanis has some great advice in this artical:

That's what I spend my time on: finding people who can make world-class content... and pay them! I believe we have world class content...whats better than video?? well of course there is bad video (like mine) and there is good video, but i think you get the point.
