For whatever it’s worth, I at one point had an app which I believe was called Sonovid or something like that and the Intercom via Sonos did work quite well but of course it was just announcement only because this was years ago when most of my speakers didn’t even have microphones. But as for delay, it was not really an issue, I could maybe hear a small amount of delay from when I spoke to when I heard it via the speakers, but nothing too much to worry about.
As for Sonos not supporting Alexa Drop-In, I wouldn’t be surprised if this was an Amazon restriction since I can’t imagine why Sonos wouldn’t want to offer this if Amazon allowed it, just a guess though.
