Realistically, if IBM really does EOL the product and open-source it...
well, I know we're spending a bunch of money for licenses that we wouldn't
need to pay for open-source code, and given the number of sites in that
same situation, all of whom would like an active development team
supporting AFS and a few features like Kerberos v5....

If IBM is not interested in actually maintaining their product and earning
the license fees that we're paying, that doesn't sound like a bad ending
to me at all.
